How to deal with a bad boss?

The uncontested, number-one reason why people are unhappy at work is bad management. Nothing has more power to turn a good work situation bad than a bad boss. Sadly there are quite a lot of them around. A recent British study accused 1 in 4 bosses of being bad, while a Norwegian study said 1 in 5.

According to workplace researchers Sharon Jordan-Evans and Beverly Kaye, when people quit, they don’t leave a company, they leave a bad boss. Surveys show that up to 75% of employees who leave their jobs do so at least in part because of their manager. In the exit interview dutifully performed by HR, employees may say that they got a higher salary or a shorter commute out of the switch, but in anonymous surveys the truth comes out: My bad boss drove me away.

The reason that having a bad manager is so bad for us is that managers have power over us. Managers can change our work situation, give us good or bad tasks, and, ultimately, fire us. This power imbalance is why a good relationship with your manager is so important.

The good news is that you are not powerless. You don’t need to quietly accept a bad boss - quite the contrary. If your boss is not treating you and your co-workers right, you have a responsibility to do something! And in many, many cases, bosses long for feedback from their employees - they want to know what they can do better.

Here are the steps you must take, to deal with a bad boss.

1: Assume no bad intentions.

While some of the things your boss does may make you unhappy at work, it is probably not why they do it. Until proven otherwise, assume that they mean well and are simply unaware of the effects of their actions.

2: Classify your boss

Which of these three categories does your bad boss fall into?

  1. Doesn’t know he’s bad.
  2. Knows he’s bad and wants to improve.
  3. Doesn’t want to know he’s bad or doesn’t care.

Most managers who make their employees unhappy are simply unaware of this fact—nobody has ever told them that what they do isn’t working. Some managers know that what they’re doing is wrong and are trying to improve—these people need our support and good advice in order to do better.

Paul’s new boss was constantly critical and never showed any appreciation for a job well done. In weekly status meetings, he would only comment on deviations from the budgets and demand explanations and actions plans.

Well, Paul doesn’t stand for that kind of thing. He kindly but firmly let his new boss know that in order to be motivated he also needed positive recognition for the things he did well. The result: Over the course of three months, the boss has come around and now freely and happily comments on the great results Paul is getting. At their last status meeting before Christmas, the boss even spent five minutes praising Paul’s department for the work they’ve done and the results they’ve achieved.

But this may not always work.

I used to be the Public Relations Coordinator and Editor for a local non-profit organization. A couple of months before I threw in the towel my grandmother became very ill. After a phone call from a family member I was told to come to her bedside, as death was imminent.

I told my boss that I needed to leave for a family emergency and explained the situation and how close I was to my grandmother. My boss replied, “Well, she’s not dead yet, so I don’t have to grant your leave.�? And, I was told to complete my workday. Suffice to say I did not finish my workday. (source)

There’s also the third category of boss: Those who steadfastly refuse to acknowledge that they’re bad leaders, or who revel in the fact that they make people unhappy at work. These managers are usually beyond helping and may never learn and improve. Get away from them as fast as you can.

3: Let your boss know what they could do better

Presuming your boss is in category 1 or 2, you must let them know what they can improve. This can be scary because of the power imbalance between managers and employees, but it needs to be done. Managers aren’t mind readers, and they need honest, constructive feedback.

4: Do it sooner rather than later.

If you have a bad relationship with your boss it’s vitally important that you do something about it as soon as possible. It can be tempting to wait, thinking that it might get better on its own, or that your boss might be promoted, transferred or leave. Don’t wait - sooner is better.

5: Choose the right time to talk.

In the middle of a meeting or as a casual hallway chat are not the best ways to approach the subject. Make sure you’re in a quiet undisturbed place and have time to talk about it fully.

6: Explain the effects on you and the effects on your work.

Be specific and tell your manager, “When you do X it makes me do Y, which results in Z.�? If you can show how his actions reduce motivation, hurt business, or increase expenses, you’re more likely to convince him that this is a serious issue.

7: Suggest alternatives.

If you can, explain what they could do instead and why that would be better. Suggesting specific alternatives makes it easier to make positive changes.

8: Make a plan and follow up.

Agree to follow up at a later date, to evaluate the new situation.

9: Praise your manager when he gets it right.

When your boss gets it right, remember to praise them. Many managers never receive praise because people mistakenly believe that praise should only flow from managers to employees.

You may be nervous about approaching your manager and giving them advice, but good managers are truly grateful for constructive, useful feedback, and will appreciate any opportunity they get to learn how to do a better job.

10: If all else fails: Get out of Dodge

If you’ve tried to make it work and can’t, it’s time to get away. You can go for another job inside the company (with someone you know to be a great boss), or in another organization.

How to Handle Difficult People


It's hard to recognize an invalidator, because a truly good one can bypass the scrutiny of your logical mind, and you find yourself feeling bad without knowing why. The invalidator is underhanded, and the person being invalidated is often unsuspecting except for knowing that he or she feels bad. The invalidator actually feels inferior to some other person, so he or she tries to make that other person feel small. Thus the invalidator can control the victim. Have you met anyone like this? Whether you are aware of it or not, you probably have. You probably know one or several invalidators.

The invalidator uses various suppressive mechanisms to chop away at your self-esteem. He pretends to acknowledge something you are proud of, then later makes some negative insinuation about it. He feels out what you think your shortcomings are and then exploits them at calculated times when he knows you are vulnerable. The invalidator may persist in invalidating you until you succumb. He has to control you because he perceives you as being superior to him. He takes accusations that have "some truth" and fires them at you "in all honesty," "just being your friend," "to help you out."

The difference between an invalidator and a real friend is that a real friend will tell you one negative thing about yourself and then back off to give you space to consider it. An invalidator will lay many of your faults out for you and persist until you feel as big as the period at the end of this sentence. An invalidator will pick out the qualities about yourself that are most important to you and then tear them apart. An invalidator will listen to you share something that you don't like about yourself and then later use it against you. This is all done in such a subtle way that you are unaware of it.

If you do confront an invalidator on what she is doing, she will say something like, "OH, come on now! I love you. I'm your friend. Where did you get these silly ideas?" And she may really like you. She may really want to be your friend . . . but only on her terms and only after she has you in her control. She may make you look silly for even thinking such things about her. She may make you feel guilty or cheap in front of your friends for accusing her of invalidating you. She may get angry at you for your accusations. Whatever she can do to invalidate you further, she will. If she really thinks you are onto her, she may apologize and then not invalidate you again . . . until later when you are unsuspecting.

In short, the invalidator does whatever is necessary to control you. He is control-crazy, and any time he perceives himself to be not in control, he will be scared.

Invalidators are around us every day, tormenting us with their promises, rejoicing in our weaknesses, demanding our trust, our votes, and our lives, while remaining totally indifferent to everything except their thirst for power. Power to order the lives of other men consoles them for their own insufficiencies, their lack of humanity. They must have power or perish, and it is all one to them if they misuse their power or crush others in their efforts to seize power.
These invalidators can be particularly nasty characters if they get into positions of power. And they are always striving for positions of power because they have an obsessive need to control people and events.

The more clever invalidators don't use their powers until it's absolutely necessary. The invalidator can appear to be quite friendly for a very long time. Then when it comes time for a promotion and it's you or him, he chews you up and spits you out in front of management before you know what hit you - all the while being your good friend. He will even invent perfectly logical reasons why you wouldn't have wanted the job anyway. That is, unless he wants to destroy you completely. Then he will just make you look bad in front of everyone for a long time. He might do this with information you told him about yourself in confidence, when he so endearingly listened to you.

How to handle bad Boss?


Do a reality check on yourself

The first solution in handling a bad boss is an honest analysis of your actions and behavior. Are you a good subordinate? Have you been handling yourself and your job well? If you aren’t’ then perhaps it is not your boss who is the problem but you. Please also remember that all bosses have their own ways to do work and like it or not, it is the subordinates who will have to adapt to their ways. They will be quite reluctant to adapt to yours.

Formal Communication
Regardless of what type of boss you have, an important option you have is to communicate formally with them. Sometimes they may not be aware of their behavior and the aim of the communication process is to let him see your side of the work equation. In the formal meeting, make sure that you talk of the specific behavior in question and tell him how it makes you feel. Leave your emotions at the door, but be prepared for your boss to have an emotional reaction.

Do not make generalized statements like, “you are always nasty” or “everyone in the office does not like the way you manage”. Soften your comments and avoid defensiveness by allowing your boss to save face. Praise him if needed initially (obviously he must have his strengths too), so that his defenses may be lowered. When talking about the problem, use statements like "You may not be aware . . ." or "You may not realize . . .". It’s possible that your boss is unaware of his/her actions, and this meeting could be very positive for all involved. At the same time, you may realize that you might have made many assumptions about his style of management which may not necessarily be right.

Formal communication may not necessarily solve the problem, but at least you will be sure your boss has been informed of your views, feelings and frustrations. There is no guarantee of success, however, and you need to be aware that your Malaysian boss from a cultural perspective might misinterpret your ‘confrontation’ as pushy or aggressive behavior. This might lead to an escalation of your conflict with him.

Informal Communication
Most of the time, the recommended action with a bad boss is to take him or her to lunch or a drink after work to discuss the problem in a non-confrontational way. This type of informal encounter will serve to overcome the problem better as the non-work environment may lessen the tension and thus make it more amicable for a more fruitful discussion. Always thank him for taking the time to have the discussion and impress upon him that your only interest in this discussion is to have a more healthy working relationship.

Ganging Up
This might seem to be an unorthodox solution, but it has its strengths. If several people from the same department voice similar views or frustrations, then there is a chance that the head of department might take heed. This voicing of opinions can take place individually or else at a meeting where everyone is present. If it is the latter, then it has to be handled sensitively, as you do not want to create the impression that there is a mutiny in the department. At the same time, be aware of the fact that there may be some people in the department who might try to gain political mileage out of this situation by being the odd one out of the ‘gang’ to gain favor. The good thing about ‘ganging up’ is that it is very difficult for a boss to take the situation lightly as the number of messengers is high, and all carry the same message. Do not however expect the boss to change immediately.

Ask for a Transfer or Resign
If none of these strategies work, then you have two choices. If you really love your job because you are learning a lot and you like the people you're working with, then you will just have to ‘bite the bullet’ and accept your boss as best you can. Or, if all else fails, ask to be transferred to another department or finally simply hand in your resignation letter. Only you know your own worth, and if you don't feel respected and motivated then just move on. This is a difficult course of action, but one that you must always have as an option. Remember however that the other side may not necessarily be ‘greener’.

Conclusion
Managing ‘bad’ bosses is a very difficult and sensitive exercise. Always remember that finding a perfect boss/employee match is almost impossible. There will always be grounds for conflict in any working relationship. You have to try to work on each other's flaws and strong points to complement your work methods. The onus is on you as the subordinate to adapt to your boss’s style of management.

A final piece of advice and that is, when dealing with bad bosses the worst thing you can do is simply to do nothing, hoping the problems will get resolved. No job, boss, or company is worth losing your health, sanity, or self-esteem. If you can’t find a way to resolve these issues and your boss simply will never change his behavior, then you should immediately start looking for a new job, within or outside the organization. But before you do this, please do carry out an objective performance appraisal on yourself. It might change your mind

How can we urge them to adapt more readily to change?


Getting employees to change their behaviors can be a frustrating and challenging undertaking. Employees often don't see the value of performing their jobs differently, are concerned over personal loss(es) that may result from the change, and/or feel that the change is not in their own
best interest or in the best interest of the organization.

However, organizations can be designed to be more adaptive over time. One of the quickest ways to encourage change is to tie rewards and recognition to theappropriate performance. For the best results, the reward should be immediate and public.

Public recognition is important because it not only reinforces the behavior of the individual, but it
broadcasts your expectations to the other employees and sends the message that they will benefit from supporting the change initiative.

To most effectively promote change, it is also imperative that you:

• Communicate Change Early and Often. At the onset of the change initiative, describe what is involved in the change and explain your expectations in as much detail as possible. The sooner you communicate change, the more inclined employees will be to accept changes in the future. The absence of communication usually creates rumors that are far worse than the actual facts. So, even if you have no new information to report, say so.

• Get Employees Involved. If individuals feel they have input in the design, development, and implementation of the changes, they will be more inclined to maintain them, and do so in a positive manner.

• Locate Your Central Employees. Central employees are those individuals who yield a particular level of influence over other employees. Central employees can be an asset if they can be convinced early on that the change(s) are necessary, beneficial, and relatively painless.

• Plan and Celebrate Successes. Set attainable goals for your department and celebrate when you reach them. Employee celebration not only boosts morale, it also increases roductivity and work quality.

• Cultivate an Open Environment. It is essential that you cultivate an environment in which employees feel comfortable disclosing and possibly disagreeing with you. Offer vehicles for employee feedback, such as a suggestion box or a Q&A portion of your departmental newsletter. Repeatedly state that your door is open and publicly recognize those who take advantage of it. Also, if you receive negative feedback, do not persecute those who speak up.
